The Problem With Hiring at Scale

Here's something no one tells you about hiring at scale across time zones.

You can have the same job description, the same scorecard, the same interview process and still end up hiring completely different calibre engineers in different locations.

Not because your interview team is bad. Because the way seniority is defined isn't universal.

In some markets, title progression moves faster. In others, company structures are more hierarchical, so engineers reach senior earlier by convention. In rapidly growing tech scenes, start-up and scale-up culture means people carry senior titles at two to three years of experience that would take five in a more established market. None of that is a skills problem. It's a market convention problem.

The issue is that a job title isn't a calibration tool. An IC3 in San Francisco and an IC3 in Hyderabad or London might all be genuinely strong engineers, but their experience profiles, the benchmarks they've been measured against and the seniority norms they've grown up in are shaped by completely different ecosystems.

If your interview process doesn't account for that, you're not raising the bar consistently. You're just applying one market's conventions to another.

And that's how seniority creep gets in.


Why This Matters

A hiring manager in London interviews a candidate against the SF benchmark. The candidate is strong for London but wouldn't clear the bar in SF. The offer goes out. Six months later, engineering leadership notices something feels off across locations. Nobody can pinpoint why.

I've seen this play out first-hand managing hiring across the US, Europe and India. The problem isn't usually bad interviewers. It's that nobody ever had the conversation about what "strong" actually means in each market.


How to Fix It

Calibrate before you hire, not after. TA needs to lead a pre-brief that surfaces what a great hire actually looks like in that specific market, for that specific level. Not just a job description walkthrough. A real conversation: "What does exceptional performance in this role look like at six months?"

Build scorecards that travel. Competencies need to be written so clearly that an interviewer in Hyderabad and one in SF are genuinely evaluating the same thing. Vague criteria like "good communicator" don't travel. "Can explain technical decisions to non-engineers without being asked to simplify" does.

Close the feedback loop after hire. TA's job doesn't end at offer. Partner with your People team to track onboarding performance and early output. If a particular location's hires consistently ramp slower, or a specific role keeps surfacing the same skill gaps, that's signal. Feed it back into the process.

Use your pipeline data. You don't need a dedicated analytics tool to spot score drift. If you're running structured scorecards, look at how interviewers rate candidates across locations over time. Are London interviewers consistently more generous? Is one hiring manager in Austin running a noticeably different bar? The data will tell you, if you look.


Standards don't maintain themselves across geographies. Someone has to own that work.

In most distributed TA teams, every recruiter owns their market. That sounds sensible. In practice it means nobody owns the whole picture, standards drift and the gaps only show up after the hire.

The fix isn't complicated. Calibrate regularly, review what your data is already telling you and partner with your People team to understand hire quality and raise the bar together.
